    Audit the exact time it takes for a job to be completed in the field to the moment the final invoice is issued. If this gap exceeds 48 hours, you have an active working capital leak.

  • Margin Leakage

    Review your top 5 most frequent operational expenses. Renegotiate terms with supplier networks and identify waste that has crept in during recent growth phases.

Days 31 to 60

Phase 2: Constraint and Workflow Mapping

  • The Physical Path

    Map the entire journey of a single customer order from the initial sale to final delivery. Identify the single desk, workstation, or terminal where work consistently piles up.

  • Bottleneck Identification

    Define whether your primary operational bottleneck is a person, a piece of heavy equipment, or a software system limitation. Calculate the exact "Cost of the Clog" in lost daily revenue.

  • Communication Silos

    Ensure your Sales team and Operations team are meeting weekly. Organizational growth breaks down when Sales continues to sell what Operations cannot currently deliver.

Days 61 to 90

Phase 3: Accountability and KPIs

  • The Rule of Three

    Identify your 3 most critical Leading Indicators to track daily operational health (e.g., Daily Production Volume, Driver Downtime, Quote Turnaround Time).

  • KPI Ownership

    Assign a single, accountable name to every single metric. If everyone is responsible for a number, no one is.

  • Documentation Sweep

    Identify your operational "Single Point of Failure." If a key manager left tomorrow, is their day-to-day process fully documented, or is that corporate knowledge gone?
